Private Label Pipe Manufacturing: OEM vs ODM Guide

OEM keeps your design portable; ODM keeps the moulds with the factory.

What “private label pipe” actually means once the quotation stops being a brochure

Almost every conversation about private label piping starts in the wrong place. A brand owner asks “can you do OEM?”, a factory answers “yes, we do OEM/ODM, low MOQ”, and both sides leave the call believing they agreed on something. They usually have not. “OEM” is one of the least stable words in manufacturing, and in piping specifically it hides a fork that decides whether you can ever move your brand to a second factory.

This guide is about the mechanics: printing, packaging, colour, moulds and minimums — which of those you get to define, which the factory defines and simply lets you use, and which ones are commercial negotiations that no honest supplier can put a number against before seeing your volumes.

We should declare our position before you read any further. IFANNova is a French brand, and the goods are manufactured at Zhuji Fengfan Piping Co., Ltd in Zhuji, Zhejiang, China (per our catalogue — the company name appears in our catalogue page footers). Nothing in the range is made in France. We manufacture private-label pipe, so we have an obvious commercial interest in you concluding that private label is a good idea. Where we can only give you our own opinion, we label it as opinion. Where we have no verifiable figure — and on minimums, lead time and price, we currently do not — we write Coming soon rather than invent one.

OEM and ODM: the word that means the opposite of what you think

Start with the ambiguity, because it is real and it is documented. Wikipedia’s entry on original equipment manufacturer defines an OEM as “a company that produces parts and equipment that may be marketed by another company”, then immediately notes the term “is ambiguous, with several other common meanings: an OEM can be the maker of a system that includes other companies’ subsystems, an end-product producer, an automotive part that is manufactured by the same company that produced the original part used in the automobile’s assembly, or a value-added reseller.”

Read that against how the phrase is used in export sourcing. In the classic sense the OEM is the brand — the company whose name goes on the finished machine. In everyday B2B sourcing language, “OEM factory” means almost the reverse: the contract manufacturer building to a buyer’s brand and specification. Two people can use the same three letters and mean opposite ends of the same transaction.

We should be equally clear about what is not available to settle this. We searched for a normative definition of OEM or ODM from a standards body — ISO, EN, DIN, ASTM, ASHRAE — and found none; the same for the piping associations you would expect to have a view (TEPPFA, PPI, PVC4Pipes), and for the major manufacturer handbooks (Georg Fischer, Aquatherm, Wavin, Agru), which cover jointing and material engineering rather than commercial sourcing models. So: there is no standard for this. If a supplier tells you its OEM terms are “per the standard”, ask which one, and expect no answer. These are trade terms, not standardised ones.

The distinction worth using is the one drawn in contract-manufacturing practice, and its substance is about design ownership. Under an OEM arrangement in the sourcing sense, the customer supplies the design and specifications and retains IP in its proprietary design, while the manufacturer keeps its own internal designs and tooling. Under ODM, the manufacturer “design[s], manufacture[s], and sell[s] specific products to brands and retailers and hold[s] all the IP rights to the products”, and the buyer can request only “minimal alterations to the product, such as color changes, logo additions” without impacting tooling (Komaspec, “What is OEM vs ODM Manufacturing?”).

That last sentence contains the consequence that matters more than anything else in this article, so we will state it plainly: OEM preserves your ability to move production to another factory; ODM generally does not, because the tooling and the design stay with the factory.

Which describes almost every private-label piping deal you will be offered — including ours. When a buyer puts its logo on a PPR elbow, the elbow’s geometry is the factory’s. The mould is the factory’s. What the buyer added is a name, a colour and a carton. In the language above, that is ODM with branding, not OEM. It is a perfectly good deal. It is simply not the deal where you own something transferable, and you should price it accordingly.

The useful way to think about own-brand supply is as four layers stacked on top of a product that already exists. Each layer costs more to change than the one below it, and each one binds you harder to the factory that did it. Our own view, stated as opinion rather than fact: brand owners consistently overestimate the difficulty of the top layers and underestimate the commitment in the middle ones.

Read the table top-down and a strategy falls out on its own. Layers 1 and 2 give you most of the visible brand for none of the lock-in. Layer 3 gives you the differentiation buyers actually remember, at the cost of a recipe you cannot perfectly reproduce. Layer 4 gives you a product nobody else has, and hands the factory a permanent seat at your table.

Layer 2 in detail: what pipe-wall printing can and cannot carry

Continuous printing along the pipe wall is the single highest-leverage thing a private-label buyer gets, because it converts a commodity extrusion into something that reads as a brand at the moment of installation — when the plumber sees it, and again years later when someone opens a wall.

It is also where you should be most careful, because the print line is where claims go, not just names — and our own HDPE illustrates the trap precisely. Our HDPE pipe and compression fittings are marked “GERMANY STANDARD DIN8077/8078” (per our catalogue). We will not write that our HDPE is manufactured to DIN 8077/8078, and neither should you if you buy it, because DIN 8077 and 8078 are the standards for polypropylene pipe — the PE equivalents are DIN 8074 and 8075. What is verifiable is the marking. Conformity to the correct PE standard is not verifiable from the marking alone, so we report the marking and stop there.

The general lesson for anyone specifying a print string: everything on that wall is a statement you will be held to by a customs officer, a project inspector or a distributor’s technical buyer, and once it is on ten containers of pipe it cannot be edited.

  • Belongs there: brand name, nominal size and wall thickness, pressure class, material designation, production date or batch code.
  • Belongs there only if you can defend it: a standard number, a certification mark, a country reference, a potable-water claim.
  • Does not belong there: any standard number nobody has checked applies to that material, and any origin implication that is not literally true. We are a French brand; we do not print or imply “Made in France”, because the goods are made in Zhuji.

The specification our print line can carry — character limits, repeat spacing, ink colours available per material, and whether a second colour is possible — is Coming soon; we would rather publish nothing than publish a number we have not confirmed from the production floor.

Layer 3: colour is a compound decision, not a design decision

Colour is where private-label conversations most often go wrong, because both sides treat it as a graphics question when it is a materials question. The colour of a plastic pipe is not applied to it; it is compounded into it via masterbatch before extrusion. So a colour is a recipe held by whoever mixed it — which is why two suppliers never match a colour perfectly — and it is read by installers as a functional code before anyone reads the print. Grey on a PVC drainage fitting and white on a pressure pipe are conventions your branding has to work with, not around.

A note on those counts, because they are easy to get wrong. The figures above are the item counts our catalogue states for each series — 1138 runs 1138-1 to 1138-75, 1806 runs to 1806-203, and so on. They describe how many distinct parts a series contains, not how many you have to order. If a supplier quotes you a series size, ask what it is actually counting, and ask which of those items are stocked rather than merely catalogued.

The hard limit that no amount of branding changes: our pressure range stops at Φ110 mm, and our PPR pipe stops at 32 mm. If your brand needs DN150–400 mains, we cannot supply them, and a private-label programme with us will always have a hole at the top of your catalogue that you fill from somewhere else. Better you know that now than after the artwork is approved. On the other hand, wall thickness is not a gap: our catalogue publishes a wall for every diameter we make in UPVC/CPVC 806, HDPE and PVC 902 — nine sizes each, Φ20 through Φ110 for the two pressure systems and Φ32 through Φ110 for 902 drainage pipe — so you can write a full print string, size by size, without anyone back-calculating from an SDR formula. Where we genuinely have no published figure we say so: our PEX range is listed by diameter only, with no wall thickness and no pressure class, and brass is sized by thread rather than by wall. Those two you must ask us about. The pipe sizing charts carry the per-size walls in full.

Layer 4: moulds, and the question you should ask about them

The manufacturer states that it operates 10,000 sets of moulds. That figure appears in the company-statistics band of our product catalogue, alongside “30+ Year Manufacturing Experience”, “1000+ Members Employees”, “120000m2 Plant Area” and 118 countries. We want to be precise about its status: it is a first-party marketing figure, self-reported, and we were unable to obtain any third-party verification of it. Treat it as a claim by the manufacturer, not as an independently established fact — and apply the same scepticism to every competitor who gives you a tooling count, because they are all quoting themselves too.

What a large existing tool library does and does not mean for you is worth separating, in our opinion:

  • It means breadth without tooling cost. The practical value of an existing library is that your branded range can be wide on day one, because the shapes already exist. You are choosing from a menu, not commissioning a kitchen.
  • It does not mean the tools become yours. Existing moulds are the factory’s, are shared across customers, and are exactly what the ODM description above says they are: the manufacturer’s own designs and tooling.
  • It does not mean a new tool is quick or cheap. If you want a geometry that does not exist, that is a dedicated tool, and it is a different commercial conversation entirely.

So the question to ask is not “how many moulds do you have?” — that answer is unfalsifiable and every factory’s is impressive. The questions that actually change your position are these, and we would ask them of ourselves:

  • If I fund a dedicated mould, who owns it — and is that written down, or is it “of course it’s yours” on a call?
  • If I own it, can I physically remove it, or does ownership mean a line item on an invoice and a tool that never leaves your floor?
  • Is the shape I am branding one of your standard shapes, and if so, is anyone else in my market buying it in a different colour with a different name?
  • What happens to my branded stock, my artwork and my print string if we stop working together?

The part nobody can quote you yet: MOQ, lead time and price

Here is where we break with how this topic is usually written. Most private-label pages give you a minimum order quantity, because a number feels like proof of seriousness. That is not evasion, and it is worth explaining why a real MOQ cannot be a single number in this product category. A minimum on a private-label piping order is not one constraint; it is at least four, and they bind at different places:

Notice that three of the four are reduced by consolidating rather than by ordering more. That is the genuinely useful insight for a first branded order, and it is available to you regardless of which supplier you use: one colour, one print string, one carton family, spread across as many item codes as you can, beats a small run of highly differentiated variants. You get more brand presence per unit of minimum.

A working sequence for a first private-label order

This is the order of operations we would follow, offered as our own practice rather than as an industry rule. The logic behind it is simple: settle the things that cannot be changed later before you spend money on the things that can.

  • 1. Fix the range boundary first. Before any artwork, confirm which of your sizes the factory can actually make, and which fitting shapes exist in each material — our guide to pipe fitting types is the fastest way to map your range against what is already tooled. With us that means confronting the Φ110 ceiling and the 32 mm PPR limit immediately. A branded catalogue with a gap you did not plan for is worse than a smaller branded catalogue.
  • 2. Decide the print string, in writing, including what it does not say. Standard numbers and certification marks are decisions, not decoration. Ours are on our certifications page, and the certificate numbers themselves are Coming soon.
  • 3. Choose colour against market convention, then against your brand. The installer reads colour before print.
  • 4. Treat packaging as the cheap, fully-owned layer it is. This is where you can be genuinely distinctive at almost no lock-in cost.
  • 5. Only then ask about dedicated tooling — and only if a standard geometry genuinely will not do.
  • 6. Get the quantities on the table before asking for a minimum. Consolidate across codes; ask what the constraint actually is rather than what the number is.

One more piece of honesty about recyclate, since branded programmes often come with sustainability questions attached: our catalogue states recycled material at ≤10% with quality unaffected. That is our own stated position, not a third-party finding, and if your market requires a declared recycled content you should ask for it to be documented per order rather than relying on a catalogue line.
